Google Ads conversion tracking: when ROAS looks fine but isn't
Senior Google Ads operator with 8+ years of experience, spent the last years almost entirely inside DTC eCommerce accounts. Small number of accounts, no juniors, no handoffs.
- Wrong primary goal sends bidding after the wrong action.
- Missing conversion value blinds Smart Bidding to margin.
- Duplicate tags can inflate reported conversions 30%+.
You open the account. Dashboard's green across the board. Someone's happy with this account, and it isn't the owner.
You pull the actual numbers. $53,954 spent last month. $34,965 came back. ROAS, the return on every ad dollar, was supposed to answer that question. The dashboard called it learning.
It wasn't learning. It was measuring the wrong thing, quietly, for four months, and nobody noticed because nothing broke. No red banner. No error email. Just a ROAS number that kept climbing while the bank account kept doing something else.
Here's what was happening.
Somewhere in the account, one setting tells Google's automated bidding system what result to chase, the 'primary goal.' Someone had set it to people who start checkout, not people who finish buying. Not a typo, not negligence, just a setting nobody revisited after the account was built. The system did exactly what it was told: get more people to almost buy. It got very good at that. It just wasn't the job anyone wanted done.
- Goals then Conversions
- Find the action marked Primary
- Is it Purchase, or something that just looks like intent
You're thinking, my primary goal is definitely set right, I checked this once. Maybe. Most people check it once, when the account launches, and never again. Accounts change. Goals get added. Nobody goes back to confirm the original one still makes sense eighteen months later.
Two more ways this hides.
Every sale can carry a price tag when it's reported back to Google, that's the 'conversion value.' Skip it, and a twelve dollar order looks identical to a twelve hundred dollar order to the system running your bids. It can't protect margin it was never shown.
- Conversions, add the Conv value column
- Pull five recent purchases
- Does the value match what the customer paid
And two tags firing on one sale, direct plus a duplicated Analytics import, inflates the count until your reported conversions run 30 percent or more above real orders in Shopify. Ten to fifteen percent off is normal, tracking is never exact. Thirty percent isn't tracking noise. It's two tags counting the same sale twice.
- Segment by Conversion action inside the campaign view
- Add it up for the month
- Compare it to actual orders
None of this shows up as broken. Same goes for the product feed feeding your Shopping ads: quietly wrong, never flagged. I walk through six of those feed failures, with screenshots, in the complete Google Shopping ads guide.
Not sure which of these is happening in your account?
A Written Diagnosis walks through your actual account and tells you, in plain language, which of these three is costing you money.
A misconfigured account looks identical to a working one, right up until you compare it to money in the bank.
If you want someone to open yours and check, that's what a Written Diagnosis actually is.
